I traced wiclas upgrade failure end to end. Two distinct issues: (1) What #181 is about, the serverdata PVC mounts over $HOME, hiding both the config symlinks and the gem-home, and (2) the chart never applies the image's 0 GID access model (fsGroup hardcoded to 999, runAsUser/runAsGroup gated behind runAsNonRoot).
