@Rocky Assuming that a team has decided to proceed with the deployment of StarRocks and have identified a few use cases, datasets, analysts, serving etc, Can you detail the statement of work by phases & tasks that the team should plan & execute so that their 1st set of use cases can promote from evaluation to production. In order not to "over kill" the required efforts, show all the tasks and mark them with what the team can do themselves and what a StarRocks expert team can to-do. The main idea is to provide the entire roadmap of tasks to productionalise the 1st set of use cases, and a template for discussion, which tasks potentially will need assistance from a team of StarRocks experts, which tasks can be performed by the team in-house.

To transition StarRocks from evaluation to production, your team should follow a structured roadmap. Below is a detailed Statement of Work (SOW) organized by phase. Tasks are marked as [Internal] (tasks your team can perform) or [Expert] (tasks where a StarRocks expert’s guidance prevents "overkill" or design debt). ────────── Phase 1: Architecture & Capacity Planning Goal: Ensure the infrastructure can handle production scale and availability. Task | Description | Responsibility Cluster Sizing | Determine FE/BE node counts and HW specs (CPU/RAM/Disk) based on data volume and QPS. | Expert HA Design | Plan for High Availability (at least 3 FEs, 3 BEs) and cross-zone redundancy. | Internal Network & Security | Configure VPCs, firewalls, and ports (9030, 8030, 9050, etc.). | Internal Component Selection | Decide between Shared-Nothing (Local Storage) or Shared-Data (StarRocks 3.x with S3/Object Storage). | Expert ────────── Phase 2: Environment Setup & Infrastructure Goal: Build a stable, monitored environment. Task | Description | Responsibility Deployment | Install via Kubernetes (Operator/Helm) or bare metal. | Internal OS Tuning | Configure
overcommit_memory
,
ulimit
, and swap settings for Linux performance. | Internal Monitoring | Set up Prometheus and Grafana using the official StarRocks dashboard. | Internal Version Audit | Select a Long-Term Support (LTS) version and verify feature compatibility. | Expert ────────── Phase 3: Data Modeling & Schema Design Goal: Optimize the storage layer for query performance. Task | Description | Responsibility Table Engine Choice | Select the correct engine (Duplicate, Aggregate, Unique, or Primary Key). | Expert Data Distribution | Define Partitioning (date-based) and Bucketing (hash-based) keys. | Expert Sort Key & Indexing | Choose Sort Keys and Bloom Filter/Bitmap indexes to minimize I/O. | Internal Schema Mapping | Map source types to StarRocks types (e.g., handling JSON, Nested types, or Decimals). | Internal ────────── Phase 4: Data Integration (ETL/ELT) Goal: Move data from sources to StarRocks reliably. Task | Description | Responsibility Pipeline Selection | Set up Routine Load (Kafka), Stream Load (Flink/Apps), or Pipe (S3/GCS). | Internal CDC Integration | Configure real-time synchronization for Primary Key tables if using Flink CDC or similar. | Expert Batch Loading | Configure Broker Load or DataX for large-scale historical migrations. | Internal Error Handling | Configure
max_filter_ratio
and logging for failed ingestions. | Internal ────────── Phase 5: Query Optimization & Performance Tuning Goal: Meet SLA requirements for query latency. Task | Description | Responsibility Slow Query Analysis | Use
EXPLAIN ANALYZE
and Query Profiles to find bottlenecks. | Expert Materialized Views | Create Sync/Async Materialized Views for pre-aggregation or table joins. | Expert Query Rewriting | Optimize complex SQL to leverage StarRocks' CBO (Cost-Based Optimizer). | Internal Caching Strategy | Enable Query Cache or Result Cache for repetitive dashboard queries. | Internal ────────── Phase 6: Operational Readiness (Go-Live Prep) Goal: Finalize security and operational procedures. Task | Description | Responsibility RBAC & Security | Set up Users, Roles, and Row/Column-level permissions. | Internal Resource Isolation | Configure Resource Groups to prevent background ETL from impacting user queries. | Expert Backup & Recovery | Test Backup/Restore to S3/HDFS and cluster-level snapshots. | Internal Load Testing | Perform stress tests to simulate production peak concurrent users. | Internal/Expert ────────── Summary of Roadmap Strategy
1. Phases 1 & 3 (Planning & Modeling) are high-risk areas where Expert assistance provides the most value to avoid costly re-indexing or re-partitioning later. 2. Phases 2 & 4 (Infra & Ingestion) are largely execution-heavy and can be handled Internally by your DevOps/Data Engineers using official documentation. 3. Phase 5 (Performance) is an iterative process where an Expert can teach your team how to read profiles, which will then allow your team to handle subsequent use cases independently.
