A substantial part of a salesperson's salary consist of commissions (targets based on conversions) and trying to incentivise Sales on that metric is fair. So probably the right discussion here maybe is to talk about if Marketing salaries should have a substantial component based on lead based targets or not? And that will also trigger another question- should sales be paid more than marketing. Also, customer success teams do get incentivised on retention (logo/revenue).

Yep, generally there is variable pay basis churn and incentives basis cross sell/ up sells more often than not.
